Robots get paid first in warehouses and operating rooms, while farms and homes wait

Follow the cash, not the demo

Fact On October 20, 2026, Intuitive Surgical reported third-quarter revenue of $3.05B, up 22% from a year earlier. The company placed 546 da Vinci systems in the quarter, against 427 a year before, 315 of them the newer da Vinci 5, and its installed base grew 12% to 12,094 systems, according to its earnings release.3

Fact Knightscope, which sells autonomous security robots, reported 2025 revenue of $11.3M, a gross loss of $4.8M and a net loss of $33.8M. Service revenue made up $8.0M, about 70% of the total.16

Our read Both companies sell robots, and one earns in a single quarter about 270 times what the other earned in a year. The gap comes from the market each serves more than from the hardware. For any vertical, the useful questions are who pays, for how long and across how many sites.

Our read A five-step ladder helps: lab demo, customer pilot, paid deployment, repeat production use and multi-site scale. Press releases often describe a pilot in the language of scale, so each claim has to be checked against filings or the buyer's own statements.

Warehouses scale at every layer

Fact AutoStore had about 1,850 systems in 63 countries as of September 30, 2025, with a quarterly adjusted EBITDA margin of 47.1%. Locus Robotics said in October 2025 it had passed 6 billion picks, with the latest billion taking 24 weeks, and in April 2025 it reported more than 150 customers across more than 350 sites.678

Fact Amazon says it has deployed its millionth robot and that its DeepFleet model improved fleet travel efficiency by 10%. The International Federation of Robotics counted 102,900 professional transport and logistics robots sold in 2024, up 14%, and said robots-as-a-service grew 42% that year.92

Fact Scale does not guarantee a healthy business. Symbotic posted FY2025 revenue of $2.247B, up 26%, but lost $91M, and Walmart made up about 85% of revenue and most of a roughly $22.5B backlog. Kroger, meanwhile, said it would close three Ocado-built fulfillment centers in January 2026 and drop its planned Charlotte site.4510

Our read Warehouses won early for plain reasons. The space is indoor and structured, the work breaks into repeatable steps and cost per pick is easy to measure. The risk now is concentration: heavy automation that rides on one large customer inherits that customer's expansion plans, as Ocado learned with Kroger.

Operating rooms and factory lines carry the revenue

Fact Intuitive's model combines system sales, instruments billed per procedure and service contracts. In Q3 2026, da Vinci procedures rose about 14% and procedures on its Ion lung biopsy platform about 31%, and services alone brought in $482M. IFR counted about 16,700 medical robots sold in 2024, up 91%.32

Fact IFR counted 542,000 industrial robots installed in 2024, more than double the figure ten years earlier and above 500,000 for the fourth year running, with Asia taking 74%.1

Fact Humanoids in factories sit between pilot and early paid deployment. Figure says its F.02 logged more than 1,250 hours at BMW Spartanburg, but German outlet BimmerToday noted there was no direct BMW statement and no confirmed production rollout. Agility's Digit has moved more than 100,000 totes at a GXO site, and the company cites more than $300M in multi-year commitments that it describes as milestone-dependent potential value, not current revenue.111213

Fact Public investors are about to price that gap. Shareholders of Churchill Capital Corp XI approved its merger with Agility on November 2, 2026, though holders of about 61.5% of the Class A shares redeemed, according to the company's filing. Skild AI, a robot foundation model company, said in January 2026 that its revenue had reached about $30M within months, from deployments that include factory assembly and warehouses.2223

Our read Surgery shows that a physical robot can become a multi-billion-dollar quarterly business without being autonomous. A surgeon drives every da Vinci. Its moat is regulatory clearance, surgeon training and a consumables line that grows with each procedure, and those took decades to build.

Our read For a humanoid vendor, the question a factory buyer asks is how many paid hours a robot has logged across how many customer sites. Today the public answers come from the vendors themselves, which is why the first customer to publish its own figures will set the reference point for everyone else.

Narrow tasks that copy well: cleaning, inspection and drones

Fact Outside factories, IFR counted almost 200,000 professional service robots sold in 2024, up 9%. Traditional sales remained the main channel, the federation said, but robots-as-a-service was the fastest-growing way to pay.2

Fact Brain Corp, which licenses its BrainOS autonomy software to floor-scrubber makers such as Tennant instead of building machines, reported in November 2024 a fleet of more than 37,000 robots that had logged over 19 million autonomous hours and cleaned 250 billion square feet. IFR says professional cleaning robot sales topped 25,000 units in 2024, up 34%.142

Our read Brain Corp's model is worth copying for any team with autonomy software and no factory. It rides on an OEM's dealer network and service crews, so its growth is limited by how many machines its partners sell rather than by how many robots it can build.

Fact Gecko Robotics, which inspects boilers, pipes and ships, raised a $125M Series D at a $1.25B valuation in June 2025. CNBC listed its customers as including the U.S. Navy, L3Harris, NAES and ADNOC.15

Fact Walmart said on May 29, 2026 that it had passed 1 million drone deliveries across 66 stores in four states, with more than 40% coming in a single quarter and an average delivery time of 23 minutes, using Wing and Zipline. Zipline, which raised more than $600M at a $7.6B valuation in January 2026, said its newer sites reach 100 deliveries a day in two days, against 10 weeks for its first Dallas site.1718

Our read Inspection and security robots can look alike, yet their economics split. Inspection replaces downtime, scaffolding and hazardous manual work, while patrol robots replace low-wage guard hours. That is why Gecko draws defense and energy contracts and Knightscope still loses money on each dollar of sales.

Our read Zipline's ramp time is the number to watch in delivery. When a new site goes from ten weeks to two days, the cost of opening a market falls, and the constraint shifts from operations to regulators and retail partners.

Where it stalls: farms, restaurants and homes

Fact IFR reports agricultural robot sales of about 19,500 units in 2024, down 6%, and hospitality robot sales of more than 42,000, down 11%. John Deere took a retrofit route, unveiling a second-generation autonomy kit for the 9RX at CES 2025, with limited availability in 2025 and a broad launch planned for 2026.219

Fact Monarch Tractor raised at least $220M, lost Foxconn as its manufacturer in 2025 and faced a dealer lawsuit claiming its tractors could not operate autonomously, which Monarch denies. In November 2025, TechCrunch reported an internal memo warning of up to 102 layoffs and a possible shutdown; the CEO said more than 70% of 2025 revenue came from software licensing.20

Fact Consumer service robots sold close to 20 million units in 2024, up 11%, yet iRobot filed a prepackaged Chapter 11 in December 2025 and was handed to Picea, its supplier and secured lender. Coverage pointed to low-cost Chinese competition and the failed Amazon acquisition.221

Our read Farming gives a team one real validation cycle per season, so a missed season costs a year of learning, and Monarch's pivot to licensing shows where the money went when hardware failed. Homes are the least structured environment of all, and iRobot proves that high unit volume does not protect hardware margins once a category matures.

What separates markets that scale from markets that stall

Our read The verticals that scaled share three traits: a structured environment, a narrow task and years of iteration. Warehouses, surgery and classic industrial arms meet all three. Cleaning and inspection meet most of them, and drone delivery is close behind now that site ramp-up is measured in days.

Our read The second test is whose cost the robot replaces. High-value, high-consequence work such as asset downtime or surgical precision supports pricing. Low-wage, low-consequence work rarely does, which is the gap between Gecko and Knightscope.

Our read The strongest evidence is a buyer publishing its own numbers, as Walmart did on drones. Most deployments still rest on vendor statements, including Figure's BMW figures and Agility's commitments. A GTM team that gets a customer to say the number in public holds an advantage few competitors have.

ANSIOLABS GTM playbook

The playbook

Who signs
The buyers who pay are those who can do the math: warehouse and fulfillment operators who measure cost per pick, hospitals whose surgeons use da Vinci, and plant owners such as boilers, pipeline and ship operators who price downtime. Walmart-scale retailers also commit across many sites.
Entry wedge
Start with structured environments and narrow tasks: warehouse picking and tote moves, surgery, factory lines, cleaning and inspection. They meet the traits shared by every vertical that scaled; farms and homes do not.
How it reaches buyers
Software-only teams can ride an OEM's dealers and service crews, as Brain Corp does through Tennant. Delivery runs through retail partners such as Walmart, and IFR says traditional sales still lead while robots-as-a-service grows fastest.
How it gets paid
Intuitive pairs system sales with instruments billed per procedure and service contracts, with services alone at $482M in Q3 2026. Elsewhere outright sales lead, robots-as-a-service is the fastest-growing way to pay, and Brain Corp licenses software to machine makers.
Proof that closes deals
Paid hours across named customer sites, and best of all a buyer publishing its own figures, as Walmart did with 1 million drone deliveries. Vendor statements, such as Figure's BMW hours and Agility's milestone-dependent commitments, carry less weight.
Where it breaks
Customer concentration and cheap labor. Walmart made up about 85% of Symbotic's revenue and Kroger closed three Ocado-built sites, while robots that replace low-wage hours, like Knightscope's, struggle to price above cost.
First three moves
  1. Pick a structured, narrow task and price it against the cost the robot removes.
  2. Write the pilot-to-paid metric into the pilot contract and make a named public reference part of the deal once it is met.
  3. Track site ramp time and land a second and third logo before the first customer dominates revenue.
